(1) Assess the forward prospects, deliberately ignoring what's already been invested, because the sunk-cost fallacy keeps failing efforts alive long past the point of sense — "we've put too much in to quit" is the exact reasoning that turns a bounded loss into an unbounded one, so judge only the future. (2) Distinguish a fixable problem from a fundamental one: is this struggling because of a solvable execution issue with a real path to viability, or because the underlying premise (demand, economics, fit) is broken and no amount of effort changes it? Persisting through the former is wise, through the latter is denial. (3) Compute the honest cost of continuing — the capital, the attention, and especially the opportunity cost of the resources and talent tied up — against the realistic probability and value of success, since a low-odds turnaround starves better opportunities. (4) Consider the second-order factors: obligations to customers and employees, reputational effects, and whether a graceful wind-down preserves value (relationships, assets, learning) that an abrupt one destroys. (5) Distinguish full exit from a smaller repositioning that keeps a worthwhile core. (6) State the recommendation — continue, wind down, or exit — the forward-looking reasoning free of sunk cost, and how to do it in a way that preserves the most value and dignity. Present the strongest case for the other choice.
